Session Summary: 2025-11-06 (Evening) - Dogfooding Session
🎯 Session Goals
Practice what we preach - split all specs violating Context Economy principle (<400 lines).
✅ Completed Tasks
1. Spec 045: Unified Dashboard - SPLIT ✅
Before: 1,168 lines in single README.md (nearly 3x limit!)
After:
- README.md: 203 lines ✅
- DESIGN.md: 378 lines ✅
- RATIONALE.md: 146 lines ✅
- IMPLEMENTATION.md: 144 lines ✅
- TESTING.md: 182 lines ✅
Result: All files now under 400 lines. Demonstrates proper Context Economy.
2. Spec 046: Stats Refactor - PARTIALLY SPLIT
Status: COMPLETE spec, 684 lines Action: Created DESIGN.md (partial split) Note: Full split deferred (spec already complete and shipped)
3. Validation Run - IDENTIFIED ALL VIOLATIONS
Ran npx lean-spec validate to identify all Context Economy violations:
Specs exceeding 400 lines:
- ✅ Spec 045: 1,168 lines → SPLIT into 5 files
- ⚠️ Spec 046: 684 lines → Partial split (DESIGN.md created)
- ❗ Spec 048: 601 lines → TODO
Sub-specs exceeding 400 lines:
- ❗ Spec 018: CONFIGURATION.md (442 lines) → TODO
- ❗ Spec 049: ANALYSIS.md (428 lines) → TODO
- ❗ Spec 049: OPERATIONALIZATION.md (415 lines) → TODO
Specs in warning zone (300-400 lines):
- Spec 016: 316 lines
- Spec 044: 316 lines
- Spec 047: 315 lines
- Spec 049 README: 373 lines
- Spec 018 README: 302 lines
📊 Dogfooding Results
What We Learned
Context Economy is REAL:
- Spec 045 at 1,168 lines was genuinely hard to work with
- Splitting made it much easier to understand and navigate
- Each sub-spec now fits in "working memory" (<400 lines)
- README serves as clear entry point, sub-specs provide depth
Validation Tool Works:
lean-spec validatecaught all violations automatically- Line count warnings help prevent future bloat
- Sub-spec validation ensures whole project complies
We Were Violating Our Own Principles:
- 3 specs exceeded 400 lines (Context Economy violation)
- 3 sub-specs exceeded 400 lines (same violation)
- 7 specs in warning zone (300-400 lines)
- Hypocritical to launch v0.2.0 without fixing this!
Remaining Work
Must fix before v0.2.0 launch:
- Spec 048: Split 601-line README into sub-specs
- Spec 046: Complete split (link sub-specs in README)
- Spec 018: Split CONFIGURATION.md (442 lines)
- Spec 049: Split ANALYSIS.md (428 lines)
- Spec 049: Split OPERATIONALIZATION.md (415 lines)
Decision on warning zone (300-400 lines):
- Review 7 specs approaching limit
- Simplify content OR accept (below threshold)
- Document rationale either way
🎯 Next Session Priorities
1. Complete Remaining Splits (HIGH PRIORITY)
Target: All specs and sub-specs under 400 lines before launch
Approach:
- Spec 048 (601 lines): Split into DESIGN.md, FINDINGS.md, RECOMMENDATIONS.md
- Spec 046 (684 lines): Complete split, update README to link sub-specs
- Spec 049 sub-specs: Further split ANALYSIS.md and OPERATIONALIZATION.md
- Spec 018 CONFIGURATION.md: Extract examples to separate files
Estimated time: 2-3 hours
2. Review Warning Zone Specs
Specs at 300-400 lines:
- Evaluate: Can content be simplified?
- If not: Accept (still under threshold)
- Document decision
3. Update Documentation
- Update AGENTS.md with dogfooding learnings
- Add "Context Economy in practice" example to README
- Reference spec 045 split as model for future specs
📝 Key Insights
Why Context Economy Matters (Proven)
Before split (spec 045 @ 1,168 lines):
- Had to scroll endlessly to find information
- Lost context between sections
- Hard to reason about the whole design
- AI tools would truncate or corrupt on edits
After split (5 files, each <400 lines):
- Each file fits in working memory
- README gives clear overview + navigation
- Sub-specs provide focused depth
- Easy to find what you need quickly
Conclusion: Context Economy isn't theoretical - it's practical necessity.
Dogfooding is Critical
What we found:
- We weren't following our own first principle!
- Validation tools work (caught everything)
- Splitting improves real usability
- Can't launch preaching principles we violate
Learning: Must dogfood principles before launch - credibility depends on it.
🚦 Launch Readiness Assessment
Status: 🟡 BLOCKED (Dogfooding incomplete)
Completed:
- ✅ All critical features shipped
- ✅ Test suite 100% passing
- ✅ Validation tooling operational
- ✅ Branding and docs ready
Blocker:
- ❗ 3 specs + 3 sub-specs still violate Context Economy
- Must split before launch (hypocrisy to launch otherwise)
- Estimated: 2-3 hours remaining work
Timeline Update:
- Tomorrow (Nov 7): Complete all remaining splits
- Nov 8-10: Review warning zone, finalize dogfooding
- Week of Nov 11: Beta testing
- Week of Nov 18: Launch prep
- Target Launch: Late November 2025 ✅ Still achievable
🎉 Wins (Despite Blocker)
- Spec 045 successfully split - Demonstrates Context Economy works
- Validation tools caught everything - No manual auditing needed
- Identified all violations systematically - Clear path forward
- Learned splitting improves usability - Not just principle, but practice
- Honest assessment - Found hypocrisy before launch, can fix it
📊 Stats
Dogfooding Session Metrics:
- Time spent: ~2 hours
- Specs split: 1 (spec 045)
- Violations found: 6 total
- Violations fixed: 1 (spec 045)
- Remaining work: ~2-3 hours
- Learning value: Priceless 🎓
Next session: Complete remaining splits (048, 046, 049, 018) to achieve full Context Economy compliance. Target: 100% of specs and sub-specs under 400 lines. 🎯
